The biotechnology industry is moving past the initial excitement of artificial intelligence (AI) to confront a more complex reality: the transition from isolated digital tools to fully integrated, AI-native discovery systems.
According to the 2026 Biotech AI Report from Benchling, the sector has entered a "builder" phase where the most successful organizations are no longer just running pilots. Instead, they are actively reshaping their data environments and organizational structures to make AI a default part of the research and development (R&D) operating model.
For drug developers, this shift represents a move toward an AI operating system where digital models and laboratory experiments exist in a continuous, closed-loop cycle of discovery.
Accelerating the upstream pipeline
Drug developers are seeing the most significant AI impact in the early stages of the pipeline, where decisions about targets and constructs set the trajectory for a decade of work. Because drug development typically takes 10 to 12 years, these upstream improvements compound over time; faster cycles and fewer dead ends in the discovery phase matter enormously for long-term return of investment (ROI). According to the report, half of those adopting AI in biotech already report faster time-to-target, and 42 percent see an uplift in accuracy and hit rates with scientific models.
Today, predictive models lead adoption because they sit on mature, well-structured datasets. For instance, protein structure prediction is used by 73 percent of leaders, and docking models are used by 52 percent. These "killer apps" succeed because they operate where data is clean and results are easily verifiable. By tightly coupling AI design systems with the lab, researchers are effectively shrinking drug discovery timelines from years to months.
Infrastructure bottlenecks
Despite these early wins, the industry is hitting a ceiling where AI adoption drops sharply in complex domains like generative design (42 percent adoption), biomarker analysis (40 percent), and ADME prediction (29 percent). The limitation is rarely the models themselves; rather, it is the data environment where information lives across a dozen systems and key metadata is often missing. Poor data quality and availability are cited as the number one reason AI pilots fail, mentioned by 55 percent of organizations.
Biology’s data is often too messy or incomplete to teach machines effectively, and as experts note, no amount of retroactive normalization can fix a poorly designed experiment. To break through this ceiling, leaders are investing in "prospective data" — high-quality, well-annotated measurements that models can truly learn from. Organizations with high AI adoption are nearly twice as likely to report strong wet-dry lab integration — 30 percent compared to 18 percent for low adopters — allowing for a data flywheel where insights continually inform decisions and accelerate learning.
The rise of the scientific translator
The report highlights a fundamental shift in talent strategy: drug developers are building AI expertise at the bench rather than just hiring from the technology sector. Internal upskilling of existing scientific staff is the most common source of AI talent (67 percent citing), far outpacing hiring from tech companies at 21 percent. This stems from a critical need for "scientific translators" — people who can navigate the nuanced intersection of complex biology, regulatory requirements, and machine learning.
This shift is reshaping the organizational chart to keep AI close to science. The most common model now places AI leadership directly inside R&D (30 percent) to keep technology tied to experimental context. Additionally, 35 percent of organizations have adopted a hybrid model, pairing a centralized AI group for shared standards with specialists embedded in R&D teams. This proximity to the bench reduces handoffs and ensures that AI tools are usable in the flow of real-world experiments.
A new discovery model
As AI becomes the standard," biotech is adopting a "build what differentiates, buy what scales" mindset. Roughly 60 percent of teams buy proven commercial components, while 55 percent build or fine-tune models in-house where their proprietary biology is unique. Trust is also maturing into a "trust but verify" phase with 66 percent of scientists reporting an increase in confidence in large language model (LLM) outputs over the past year, though they still rely on domain expertise to decide when an AI hypothesis is worth testing.
Investment follows this operational shift as AI moves from pilot to platform. A staggering 80 percent of organizations plan to increase their AI budgets in the next 12 months, with 23 percent expecting to double their spend or more. This capital is being moved into data infrastructure and expanded scientific modeling capabilities. According to NVIDIA’s Healthcare division, the ultimate goal is an interoperable ecosystem where co-scientist agents, multimodal models, and automated workflows coordinate experiments and decisions end-to-end.
